Idea: AI is dissolving the boundary between cognition and coordination inside organizations

What this is

AI systems are functionally collapsing the separation between decision-making (cognition) and action-execution (coordination) by encoding reasoning directly into the protocols that move information and resources through organizations, rather than treating them as sequential stages.

What I took from it

This directly challenges the classical assumption that cognition is a prior stage—analysis happens, then coordination implements. The idea suggests instead that when AI is embedded in coordination protocols (approval workflows, routing, delegation, scheduling), the act of coordination becomes an act of cognition. A routing decision by an LLM in a message queue is simultaneously cognitive (it reasons about priority, relevance, urgency) and coordinative (it moves work). They are no longer separable.

This opens a new axis for variety conservation analysis: instead of asking "is cognitive overhead conserved when protocols change?" we must ask "what happens to cognitive load when cognition is no longer localized in a pre-coordination phase but distributed across the coordination substrate itself?" It potentially dissolves the cost-shifting we've been tracking—or reveals it operates at a new level entirely (e.g., cognitive load shifts from human decision-makers to the training, monitoring, and alignment of embedded AI systems).

  • H-001: Directly tests whether variety is conserved when cognition and coordination fuse; suggests variety may be redistributed rather than conserved across substrates.

Candidate laws or signals

CH-Discord-001: When cognitive operations become embedded in coordination protocols, the observable locus of cognitive load shifts from decision-making agents to the training, monitoring, and alignment overhead of the embedded system.

(Candidate hypothesis: this may explain apparent efficiency gains without invoking actual cost reduction—cost is merely re-sited, now appearing as technical debt and governance overhead rather than visible organizational friction.)
